Situation

Profile completion is not the same as value.

A team declares users activated when they upload a photo and complete five onboarding fields. Those actions are easy to track, but they may say little about why people return.

Activation should describe an early behavior that plausibly reflects experiencing the product's value, not finishing your setup checklist.

Mental model

Look for a meaningful early outcome.

For a collaborative document product, a useful candidate might be a team creating a document and receiving a colleague's contribution. For a navigation product, completing a successful route may matter more than saving preferences.

The unit can be a user, team, or account. Choose the unit that receives value and define the observation window.

Investigate

Compare later behavior without claiming causation.

Study whether people who complete the candidate behavior are more likely to return. Then inspect why. Highly motivated users may both activate and retain, so correlation alone does not prove the action causes retention.

Research and experiments can help test whether removing obstacles to that behavior improves outcomes for more users.

Failure case

Forcing the event into existence.

A product can auto-create a document and count activation. It can also require invitations before proceeding. Both may raise the chosen metric without delivering meaningful collaboration.

Ask whether the behavior reflects user intent and successful value, or merely something the interface made happen.

PM decision

Help the right user reach a first success.

If teams fail before a colleague can contribute, investigate invitation delivery, permissions, and the usefulness of the initial document. A shorter form may not address the actual obstacle.

Evaluate activation with downstream retention and user feedback. Different segments may reach value in different ways, so one universal threshold may be misleading.

Activation is evidence of value, not administrative completion.

Define a plausible early outcome, validate its relationship to later success, and avoid gaming the event at the expense of the experience.
